A Matriz X é uma ferramenta utilizada para materializar a metodologia de gestão estratégica denominada Hoshin Kanri. O Hoshin Kanri tem origem no Japão, pós segunda guerra mundial, e pretende impor-se como uma forma de gestão estratégica, alinhada com as atividades diárias da organização. Os princípios fundamentais do Hoshin Kanri baseiam-se no foco num número reduzido de orientações estratégicas, alinhamento dessas orientações com toda a organização, integração dos objetivos estratégicos nas atividades diárias da empresa, e revisão estratégica e adaptação. A Matriz X materializa estes princípios de uma forma visualmente apelativa, através de uma matriz com quatro quadrantes, onde são definidos os objetivos de médio prazo, os objetivos anuais, os processos de melhoria que a organização pretende implementar para atingir esses objetivos e os indicadores que serão mensurados na avaliação desses mesmos processos de melhoria. Estes são os princípios que encontramos no Ciclo FAIR. Com o caso de estudo, mostramos que a Matriz X do Kaizen tem utilidade enquanto sistema de gestão da estratégia. Isto é, a ferramenta traduz a visão e os objetivos de longo prazo em processos de melhoria que impactam o trabalho diário da organização. Promove o foco da organização para um objetivo comum e cria rotinas de trabalho, bem como controlos de desempenho. No entanto, o estudo mostra que há margem para aumentar a utilidade, aperfeiçoando o processo de negociação Catchball. Este processo é útil para promover o sentido de responsabilidade e o alinhamento a um nível transversal e multidisciplinar.
This master thesis presents a case study of Hoshin Kanri and X Matrix practice, among three different companies, operating in Portuguese market. The X-Matrix is a tool for strategy management that translates, in a visually appealing way, the management methodology called Hoshin Kanri. Hoshin Kanri is a strategy management system originated in Japan, post II World War, and provides a link between strategy planning and its implementation in daily management and operations. The fundamentals of Hoshin Kanri are based in some main principles: focus on a small number of strategic vectors and orientations, alignment of those orientations and the organization as a whole, integration of strategic objectives in daily activities, and strategic review and adaption. This principles are translated by FAIR cycle. The X Matrix materializes those principles through a matrix with four quadrants, where are defined the long term objectives, the annual objectives, the processes to be improved in order to achieve the strategic objectives, and the performance indicators, to measure those improvements. The case study shows that X Matrix has utility for strategy management. The tool translates the vision and the long term objectives in improvement processes that impact the daily work, promotes the focus to a common objective, and creates routines and controls. However, the study also shows that are opportunities to improve some aspects related with the use of X Matrix, for example, the Catchball process, that promotes the sense of accountability and the alignment of the different departments.
