Navigating growth model decisions : path dependence and dynamic capabilities in an AI startup

The commoditization of foundation models has made the technical layer of artificial intelligence (AI) startups unusually fungible. Yet founders of business-to-business (B2B) AI ventures repeatedly describe being stuck in service modes when they intended product. This study asks: where does path dependence (PD) bind when the technology that should make alternative growth models reachable is itself the most reconfigurable layer? An embedded single case study (Yin, 2018) of a German B2B AI startup is complemented by twelve external expert vignettes and one customer informant. The analysis produces a Gioia data structure of fifty-three first-order categories, nineteen second-order themes, and six aggregate dimensions across 853 coded segments, refined through three abductive matching phases. The study makes one central claim: in fungible-technology contexts, growth-model PD anchors at the organizational interface rather than at the technical layer. The binding point is where service delivery, customization, and product development fuse into a single offering. The deep-tech sub-corpus provides a boundary test for this claim, and the organizational locus persists: the same form surfaces even where the technical layer is less fungible. Two further insights support the central claim. First, PD and dynamic capabilities operate at different organizational layers during formation, blocked at the organizational layer and free at the tool layer. Second, coordination and complementarity effects appear to extend beyond Sydow et al.'s (2009) original technical-asset domain, reaching into capital-market commitments. A two-sided polarity between founder and customer accounts surfaces in the data and is named as the primary future-research direction.
A comoditização dos modelos fundacionais tornou a camada técnica das startups de inteligência artificial (IA) fungível. Contudo, fundadores de IA business-to-business (B2B) descrevem-se presos em modos de serviço quando pretendiam um modelo de produto. Este estudo investiga onde se manifesta a dependência da trajetória quando a tecnologia que deveria tornar acessíveis modelos de crescimento alternativos é a camada mais reconfigurável. Um estudo de caso único embutido (Yin, 2018) de uma startup alemã de IA B2B, complementado por doze vinhetas comparativas de especialistas externos e um informante-cliente, produz uma estrutura Gioia de cinquenta e três categorias, dezanove temas e seis dimensões agregadas (853 segmentos codificados; análise estruturada em três fases de combinação sistemática). O estudo apresenta uma tese central: em contextos de tecnologia fungível, a dependência da trajetória do modelo de crescimento manifesta-se na interface organizacional onde serviços, customização e desenvolvimento de produto se fundem numa oferta única, e não na camada técnica. O sub-corpus de deep-tech oferece um teste de fronteira: a mesma forma emerge mesmo quando a camada técnica é menos fungível. Duas observações sustentam a tese central. Primeira, dependência da trajetória e capacidades dinâmicas operam em camadas organizacionais distintas durante a formação, bloqueadas ao nível organizacional, livres ao nível das ferramentas. Segunda, os efeitos de coordenação e complementaridade parecem alcançar a arquitetura de financiamento, para além do domínio técnico original de Sydow et al. (2009). Uma polaridade bilateral entre fundadores e cliente é nomeada como a principal direção de investigação futura.
